Phase 1: Discover & Validate (Days 1-30)

Week 1: Identify the Problem
Don't start with "let's use AI." Start with "what's broken?" Gather your team and identify 10-15 potential automation opportunities.

Week 2: Prioritize Ruthlessly
Score each opportunity on Impact (1-10), Feasibility (1-10), and Data Availability (1-10). Multiply the scores. Highest wins.

Week 3: Quick Validation
For your #1 opportunity, run a manual test. Document the current process, identify which steps AI could handle, manually perform those steps, and measure time saved.

Week 4: Build Business Case
Calculate current state costs, projected future state with AI, implementation costs, and payback period. Create an executive-ready business case.

Phase 2: Build & Test (Days 31-60)

Week 5: Select Your Tools
Test 2-3 tools maximum. Evaluate on: solves your use case, integrates with existing tools, pricing model works, support quality, free trial available.

Week 6-7: Build the Prototype
Start simple. Build the minimum viable automation. Set up the environment, create the happy path, test with real data, and measure results. Don't build everything at once—one workflow, done well.

Week 8: Internal Testing
Give the prototype to 3-5 team members who will actually use it daily. Use it for real work, log every issue, measure time saved and quality, and gather feedback through daily check-ins.

Phase 3: Deploy & Scale (Days 61-90)

Week 9: Prepare for Production
Technical prep: Set up monitoring, create documentation, build error handling, establish rollback procedures.
Human prep: Train the full team, create quick-reference guides, designate "AI champions" for support.

Week 10: Controlled Rollout
Day 1-3: Core pilot users only
Day 4-7: Expand to full team
Day 8-14: Monitor closely, fix issues quickly

Maintain the old process in parallel for the first week as a fallback.

Week 11: Optimize
Review monitoring dashboards daily. Analyze common failure patterns every 3 days. Implement top 3 improvements by end of week.

Week 12: Measure & Plan Next Steps
Measure time saved, cost savings, quality improvements, user adoption rate, and satisfaction. Compare to Week 4 projections. Celebrate wins. Plan your next automation.
